HubSpot onboarding: partner vs HubSpot

It's one of the questions we're asked most often. A business has decided on HubSpot, the quote lands, and there's an onboarding line item on it. Then they hear a HubSpot partner can do the onboarding instead, and the obvious question follows: what's the difference?
The short answer is that both get you set up on HubSpot, but they're very different services. HubSpot's own onboarding is a coaching program: a specialist guides you through the platform, and your team does the work. Partner onboarding starts with your business, not the software. A good partner analyses how you actually work, designs HubSpot around it, and brings what they've learnt from similar implementations.
Neither option is wrong. But choosing the one that doesn't suit your team is one of the most common reasons HubSpot ends up underused. Here's how the two compare, so you can decide which is right for your organisation.
What is HubSpot's onboarding?
HubSpot's onboarding is delivered by HubSpot directly. When you buy a Professional or Enterprise subscription, you're assigned an onboarding specialist for a set period, typically 60 to 90 days depending on the Hub.
The program is run remotely, usually through regular video calls. On each call, your specialist walks you through part of the platform, recommends how to set it up and gives your team tasks to complete before the next session.
It typically covers:
- Technical setup, such as connecting your domain, installing tracking code and connecting email
- Guidance on configuring core tools like properties, pipelines and deal stages
- Training on the features included in your subscription
- Best-practice recommendations based on HubSpot's standard framework
What it generally doesn't include is business analysis or the hands-on build. Your HubSpot specialist will show you how the platform works, but they won't dig into how your business runs or design HubSpot around it. They also won't bring experience from similar businesses in your industry. Your team is responsible for doing the configuration between calls. Data migration, custom integrations, building templates and mapping complex workflows are usually outside the scope, and support ends when the program does.
That makes HubSpot's onboarding a good fit for teams who have the time, and the internal skills, to do the setup themselves.
What is partner onboarding?
Partner onboarding is delivered by a HubSpot Solutions Partner, an agency certified and accredited by HubSpot to implement the platform. Rather than coaching your team through the setup, the partner does the setup for you.
A good partner shouldn't start by turning features on. They start with analysis: how leads come in, how your sales team follows up, how you serve customers and what your leadership team needs to report on. HubSpot is then designed around how your business actually works, not the other way around.
Just as importantly, a partner brings what they've learnt from implementing HubSpot for other businesses, often in your industry. They know which setups work, where the common pitfalls are and what similar organisations wish they'd done from the start. That experience is something HubSpot's onboarding can't offer.
Partner onboarding typically includes:
- Business analysis – mapping your processes, goals and existing systems before anything is built
- Portal configuration – properties, pipelines, lifecycle stages, permissions and dashboards built for your business
- Data migration – cleaning and moving data from your existing CRM, email platform or spreadsheets
- Integrations – connecting HubSpot to the other tools your team relies on
- Automation – workflows for lead management, nurturing, notifications and handovers
- Training – tailored to each team, using your own data and processes
- Ongoing support – someone to call once you're live and as your needs change
That analysis, industry experience and hands-on build aren't part of HubSpot's standard onboarding. They're the main reasons businesses choose a partner.
The key differences
The biggest difference is business analysis and experience. HubSpot's onboarding teaches you how the platform works. It won't analyse how your business operates, design HubSpot around your processes or bring knowledge from similar implementations. A partner starts with exactly that, which is where most of the value in onboarding comes from. It's the difference between a portal that's set up and one that's built for your business.
The next difference is who does the work. With HubSpot's onboarding, your team builds the portal with guidance from a HubSpot specialist. With a partner, the partner builds it, and your team's time goes into workshops, feedback and training.
That changes how much time you'll need to commit. HubSpot's program assumes someone on your team can complete setup tasks between calls for two to three months. Partner onboarding asks far less of your team's day-to-day time.
The scope is different too. With HubSpot, data migration and custom integrations are usually guidance only, but a partner will typically do them for you. Training follows the same pattern: general platform training from HubSpot, or training tailored to each team and built around your own data from a partner.
Finally, there's what happens after go-live. HubSpot's onboarding ends when the program finishes, while a partner can keep supporting you as your needs change. And a Perth partner works in your time zone.
Do I have to pay for both?
No. Onboarding is a mandatory part of most HubSpot Professional and Enterprise subscriptions, but it doesn't have to be delivered by HubSpot.
HubSpot gives Solutions Partners who hold its onboarding accreditation the ability to deliver onboarding in place of HubSpot's own program. When you onboard with an accredited partner, the partner lets HubSpot know it's handling your onboarding, and HubSpot's onboarding is removed from your subscription. You pay for one onboarding, not two.
The key word is accredited. Not every HubSpot partner holds the onboarding accreditation, so check before you sign your HubSpot contract. Ask the partner to confirm in writing that its onboarding will replace HubSpot's.

Which option is right for you?
The right choice depends less on HubSpot and more on your team, your data and how complex your business is.
HubSpot's onboarding may suit you if:
- You're a small team with straightforward sales and marketing processes
- You're starting fresh, with little or no data to migrate
- You're using one Hub and don't need custom integrations
- Someone on your team has the time and skills to do the setup over the next few months
A partner is likely the better fit if:
- You're moving from another CRM, email platform or a set of spreadsheets
- You need HubSpot to connect with other systems, such as finance, booking or payment tools
- You're rolling out more than one Hub, or aligning marketing, sales and service teams
- Your team doesn't have the time to build the portal alongside their day jobs
- You want HubSpot set up around your processes from day one, not reworked later
It's also worth thinking about what happens after go-live. Onboarding sets the foundations, but most businesses keep finding new ways to use HubSpot as they grow. Having a partner who already knows your portal, and can provide ongoing HubSpot training and support, makes that much easier.
